Google has announced AI Max for Shopping, extending AI-led capabilities for shopping advertisers. For merchants, the most useful response is not to surrender control to automation. It is to make sure the inputs and measurement rules are strong enough for automation to be accountable.

Automation amplifies the feed you already have
Shopping campaigns depend on product information. If a feed has unclear titles, weak images, missing attributes or stale availability, adding a more automated layer does not solve the underlying problem. It can simply scale the impact of those weaknesses.
Before changing campaign settings, audit the products that generate the most spend, the most revenue and the most disapprovals. Confirm that the landing page, price, availability, shipping information and primary imagery agree with the data being sent to Google.
Set business guardrails before launch
- Define a margin-aware conversion value rather than optimizing only for revenue.
- Separate products with materially different return rates or inventory risk.
- Use clear exclusion rules for products that cannot meet the delivery promise.
- Keep a change log for feed, creative and campaign-setting updates.
- Review search terms, placement insights and conversion quality on a fixed cadence where available.
Measure incrementality, not just movement
A new automated campaign can show more attributed conversions while still drawing credit away from other effective activity. Establish a comparison period and document the baseline. Look at blended revenue, profit contribution, new-customer performance and return-adjusted results alongside platform reporting.
A practical rollout
Start with a controlled subset of products that have stable inventory and clean data. Avoid launching an experimental format across the entire catalog during a major sale, a feed migration or a pricing change. Once the test has enough volume, compare it with a documented baseline and decide whether to broaden it.
Google’s announcement is a useful prompt to improve retail-media discipline. The merchants best positioned to benefit will be the ones who treat AI as an optimization layer on top of reliable commerce data—not as a replacement for it.
